Red Flags When Hiring a Website & Marketing Partner

Quick Summary

Drawing from our experience at Google and working with small businesses, we have seen how the digital marketing landscape is increasingly flooded with bloated agencies, junior hand-offs, and cookie-cutter templates. In this post, we break down five major red flags to watch out for when hiring help for your online shop or website. Plus, we share how focusing on specialized design and email marketing can help you avoid these common traps and grow your business with confidence.

Having spent time in corporate tech (including Google) and working with hundreds of small business owners at R + R Creative Co., we have heard our fair share of agency horror stories.

While there are certainly great teams in the industry, confusing hand-offs, vague proposals, and rushed work can make it hard to know what you are actually paying for. When a small business owner gets burned by an agency, it hurts their trust in the entire industry.

Since we run a small, dedicated studio (just the two of us, Mark and Carla), we do not consider ourselves a traditional agency. We focus deeply on what we do best: website design and management, alongside high-converting email marketing.

If you are looking for support with your online shop, website updates, or email marketing strategy, here are five key red flags to keep on your radar. Even if you are hiring someone for social media or ads, the same questions about scope, pricing, and ownership still apply.

Red Flag: Rigid, "One-Size-Fits-All" Packages

Every small business and online shop has unique goals, audience needs, and technical setups. A major red flag during an initial call is a team pushing rigid, tier-based packages before asking deep questions about your business.

While structured service options provide a helpful starting point, your partner should adapt their scope to your actual goals. If a team tries to force your business into a rigid box, they are often prioritizing their own internal workflows over your actual results. Look for a partner who listens first, asks thoughtful questions about your current site bottlenecks, and builds a tailored approach that fits your needs.

Before paying to bring more people to your site, find out what is getting in the way of the people already visiting. We share a few places to start in Why Your Site Isn’t Converting.

Red Flag: The "Full-Service" Trap Without Clear Expertise

It sounds tempting on paper: a single agency that handles your paid ads, SEO, email marketing, website edits, and social media management all at once. That can work well when the right specialists are involved. The red flag is not knowing who is actually doing the work since full-service agencies are rarely masters of all trades.

Platforms like Shopify, Squarespace, and Klaviyo require focused expertise and constant attention as tech and design trends evolve. If work is passed between staff or outside contractors, ask how the team keeps everyone working toward the same goals. Junior staff can do great work with the right guidance, but you should know who is responsible for the final result. Full-service agencies can carry significant overhead, so when you’re paying premium fees, you deserve to understand what those fees cover and who will be giving your project the attention it needs.

Your partner should also be able to explain why a platform fits your business and how much work it will take to maintain. Our post How To Choose Your Online Platform can help you start that conversation.

Red Flag: Unclear or Misaligned Pricing Models

Even though we do not run paid ad campaigns at R + R, this common agency pricing structure is a great example of unclear and misaligned incentives. Many full-service agencies charge a percentage of your total ad spend. A percentage fee means the agency earns more as your budget grows. That is not automatically a problem, but you should understand how budget increases are recommended and approved, and how the agency will report on the results.

A true partner aligns their structure with realistic outcomes and clear value, ensuring both parties are working toward sustainable profitability rather than inflated metrics.

For an online shop, that might mean profitable sales or repeat purchases. For a service business, it might mean qualified inquiries or booked appointments. More clicks or followers can be useful, but ask what they mean for your business.

Every proposal we create is tailored to what we believe will set your project up for success. To make this work, we adjust our services and pricing based on the unique needs of each company we work with. In some cases, like our website audits or our Get Answers sessions, we offer a flat rate. In all other cases, we provide bespoke, custom solutions.

Our proposals and invoices detail every single deliverable so you always know what to expect. If anything isn't crystal clear or if we missed a detail, we set up a quick chat so everyone is on the same page. We want every project to feel like a smooth, collaborative, and enjoyable partnership. Plus, we reevaluate our setups every quarter and meet to discuss any needed adjustments, ensuring everyone feels great about our continued relationship.

Red Flag: Bargain-Basement Pricing (Or Sky-High Overhead)

A low quote can be appealing, especially when you are watching every dollar. But if a proposal promises full website management and custom email flows for very little, ask how much time is included, what the work they will actually be doing, and what the cost covers. Quality work requires time, thoughtful design, and clear technical execution.

Templates can be a perfectly good starting point, too. The question is whether your partner is adapting them to your business and testing the finished work.

On the flip side, a high fee should come with a clear explanation of the work and expertise you are paying for. Ask what is included, what is billed separately, and whether software subscriptions or ad spend are extra. Look for transparent, fair pricing that reflects genuine expertise without inflated markups.

Red Flag: Secret Strategies and a Lack of Transparency

If a potential team promises dramatic growth using "secret recipes," "revolutionary growth hacks," or overly complex technical speak, consider it a major warning sign.

You deserve to understand exactly what is happening behind the scenes of your website and email marketing account. A great partner explains their process in plain English, gives you full ownership of your accounts, and provides clear, trackable updates. Success in email marketing and web design comes from clean design, solid user experience, and consistent execution, not secret tricks.

Your domain and key business accounts should be registered to your business, with your partner given the access they need. Ask what happens to your website, email list, and files if you stop working together, including any handoff fees or limits on what you can take with you. You should also know which design assets you own and which rely on third-party licenses.

Ask how the team tests the website on phones and checks forms, links, and purchases before and after launch. Our Checklist For Your Next Website Launch shows the kinds of details that are easy to miss.

A Few Questions to Keep Handy

Taking notes on a few proposals? These questions can help you compare what you are actually getting.

Questions to Ask Before You Hire What a Clear Answer Should Include
What would you focus on first for our business? A specific recommendation tied directly to your business goals and current needs, along with a clear reason for starting there.
Who will do the work, and who checks it? Specific team members or roles, relevant portfolio examples, and a clear point person responsible for final quality control.
What will we pay beyond the quoted fee? Full transparency on potential extra costs, such as ad spend, software subscriptions, extra revision rounds, or ongoing support.
How will we review progress together? An agreed-upon update schedule, key performance metrics tied to your goals, and designated time for open Q&A.
What happens if we stop working together? Guaranteed ownership and access to all accounts, along with a hassle-free plan for offboarding files, licenses, and deliverables.
